Hi Ellen-this sounds like a really great initiative that has the power to work since its working from within the community. Im not very familiar with the Ugandan context-but have you considered cultural relations in all this. I know in Zimbabwe for example just before a woman gives birth she returns to her family home, and is assisted through the process and after with the mom and the aunty. They play very important roles in advising on how to take care of the baby etc...involving such family members or understanding their roles might be beneficial so you can maybe build up on already existing systems.
